THE SHORT ANSWER

Compare each quote against the same list of requirements. Mark items included, excluded or unclear, then ask suppliers to price the gaps consistently. Add known recurring costs over the same period, but keep uncertain amounts visible instead of inventing an all-in total.

One quote is a single number. Another is five pages. The third is cheaper but says “subject to requirements.” Choosing the lowest total may be choosing a smaller piece of work without realising it.

Start by writing down the outcome you need. A comparison is only useful when the suppliers are answering substantially the same question.

Give the quotes a common reference point

List the required deliverables, quality or specification, deadline and anything you will supply yourself. Separate essentials from optional extras. Ask every supplier to clarify the same gaps rather than progressively giving later suppliers a different brief.

For a construction-specific example, the Queensland Building and Construction Commission recommends comparing the same tasks, materials and timelines. Its construction guidance is local; the general comparison habit also helps with services such as design or maintenance.

Do not import a builder's legal deposit rules into a website project. The worksheet below is a purchasing method, not a universal contract checklist for every trade.

Put the gaps beside the prices

Here is a fictional example for a five-page business website. All amounts are invented dollars, with tax excluded consistently for this illustration.

An empty cell is not a zero-dollar cost. “Unclear” is useful information: it tells you what to ask next.

Add only the costs you can support

For a twelve-month comparison, Quote A's known initial-plus-hosting cost is $2,000 + (12 × $25) = $2,300. Quote B's is $2,600 + (12 × $15) = $2,780.

The $480 difference does not prove A is better value. B includes writing; A requires you to do it or buy it separately. C cannot yet be compared fully because its page count and hosting are unresolved.

If you get a separate $700 copywriting quote for A, its comparable known cost becomes $3,000. Label that as a quoted addition, not an estimate you invented to make the comparison work. Check that each cost covers the same period and whether introductory rates later change.

Ask about assumptions and changes

Find what could move the final price: an allowance, an hourly component, extra visits, third-party fees or work dependent on an inspection. Ask what triggers additional charges, who approves them and whether you receive a price before the work proceeds.

Also ask what the supplier needs from you. A six-week completion promise may assume that you provide all copy and approvals within two days. The condition matters as much as the headline date.

Use this clarification request:

I'm comparing the quotes against the same brief: [requirements]. Could you confirm whether [items] are included, price any exclusions separately, and identify recurring charges? Please also explain which assumptions could change the price or delivery date and how additional work would be approved.

This is a fictional email. You can send the relevant questions without disclosing another supplier's confidential quote or using their detailed work as a free specification.

Choose on delivery as well as price

Once the scope is comparable, consider evidence of relevant work, communication, references where appropriate, and the practical handover. A detailed quote can still be a poor fit; a short quote can become clear after a useful conversation.

Record the tradeoff you are making: “B costs more upfront but includes writing we do not have capacity to do.” That is more useful than declaring a winner based on the smallest number.
